Game of Thrones hit 8 seasons and everyone agrees it should have had 1 or 2 more but the showrunners ran out of source material and wanted to move on. It was the most expensive show ever but also one of the most successful so that worked out.
Hoping for 12 seasons is TOO ambitious though, unless they're discussing micro-seasons with 4 episode drops or something in order to keep momentum up with more regular releases. Like "here's the 4 episode Skypeia mini-series event!" sort of thing and just sort of treat it as movie events.
You generally can't keep actors around for a decade, even if they love the material they will be exhausted by it after 5 or 6 years, just look at ANY long running show or movie franchise. Shows like Law and Order can manage that because they swap out the cast constantly, and Twilight Zone doesn't have any dedicated cast. Doctor Who reboots the entire cast and showrunners every three years, and usually swaps the companions faster than that.
Supernatural, Smallville, X-Files, Walking Dead, Stargate, all managed 11+ seasons and 200+ episodes... and that's it. And NONE of those kept a consistent cast the whole way through, usually just one or two actors. And they aren't anywhere near as expensive.
Star Trek TNG, DS9, Voyager, Flash, Charmed, Vampire Diaries, Buffy, all managed 7 or 8 seasons and about 150-180 eps each. LOST, Xena, Hercules was 6 seasons and 120-130 eps, and LOST absolutely did not keep its cast the whole time. All expensive shows due to the special effects, and yet all way, way less expensive than One Piece.
Heck, Babylon 5 cost less to produce all 5 seasons- 110 episodes than this one season of One Piece did! And it famously thought it was only getting 4 seasons so they wrapped up early!
The responsible thing is to figure out a 5-7 season plan, with proper stopping points at the end of every season, and when it gets near the end if you need a little more and the popularity is high you can stretch it a bit. I suppose if they stick to 8 or 10 episode seasons its not as crazy and they'll end up with sub 100 episodes, But don't start with a plan that will make it the longest running scripted fantasy show ever, even Wheel of Time isn't doing that, and it doesn't look anything like the source material at this point.
12 seasons with 10 episodes each (I'm being optimistic) is 120 episodes total. That is not that much really and with short seasons like this the actors do not have to dedicate their whole life to it, they can do other things (Inaki played a main role in another show that was developed at the same time as One Piece)
Not many shows managed to get 10+ seasons, but not because actors got exhausted, but because the show burnt out/there was no more story to tell. Game of thrones was great and actors were ready to go past season 8 with no issues. I think as long as actors feel they contribute to something worthwhile and interesting, and not a low quality cashgrab, they will stick to it.
But I agree that planning 12 seasons is silly, and if they want to plan ahead, timeskip should be the farthest point, which would be like season 6.

Yes, they need it. They are not going to cut out the most popular arc of the series, lol. Fans would riot, and their guiding principle is sticking to the original story as close as possible to NOT make the fans mad.
GoT had a big battle as the season ender in half the seasons, so I don't see the logic here.
Obiously they are not going to make an whole season out of it. The whole thing can be done in one 90-minute episodes, which is probably what it's going to be.
If the series lasts "only" 7 seasons, I don't think they're going to just rush it through the end of the manga or go for the original ending. They will keep adapting it at a normal pace, and when it's time to end, they'll just finish the arc or saga they are currently at and smash that To be Continued screen and add "in the manga" to it, lol.
