I think the events on Amazon Lily recently gave us a bit more of a hint of what the story coming back around to old settings is going to look like. If there is to be a Wano invasion, we'll get a kinda abridged version. A proper second wind for the Wano cast is more likely when they reach the final battle and are fighting side by side with the Strawhats again.
It's not necessarily that Yamato was a candidate then wasn't that's the problem - plenty of others both in the past and on Egghead have lent themselves to speculation without creating the same bitterness. Yamato accelerated too hard and swerved too late, ending their crew candidacy without satisfying either the pro or anti joiners.
For exactly the reasons you say - more time spend bonding with other characters, nothing to bittersweetly leave behind, and (I would argue) not being put through the physical and/or emotional wringer most Strawhats suffer before finding happiness with the crew, it wouldn't have been right for them to go alone. But even though I was saying that the whole time, the way it was handled didn't resonate with me as a resolution. It needed to not come so close to happening so there could be a more gradual easing into their new role and priorities instead of this sudden shift.
Considering how cases like Nami and Robin turned out, where they’re introduced in one arc and given more emotional development in a later arc, I wouldn’t be surprised if Oda approached Yamato with the same logic.
He prob had all these scenarios thought out like how he could elaborate on Yamato’s mom and such stuff during the Wano arc, but seeing as how he was juggling a lot already, he prob came to the conclusion that it would be better to just establish Yamato in some capacity now and just save more development for later. He prob thought of it like how he approached Robin during Alabasta: elaborating on her mom and emotions later since he was already largely focusing on Vivi during that arc.
Because yeah, since Wano was mainly Momo’s arc and had all what did happen surrounding him, Oda prob concluded that it would be more fun just to have people guess about Yamato’s character instead of trying to rush every development about her character as much as possible.
And seeing as how he’s having Caribou tell Blackbeard about Pluton, that may be his way of how Luffy would reunite with Yamato 2 or 3 arcs later, instead of just in the final arc during the final war, and emotionally develop her character more at that point before finally joining.
