About Yamato's reasons presented in this chapter, I think most people are missing out that Yamato didn't choose to stay in Wano only to travel around the country first... at least that's not what the dialogue with Kinnemon seems to point out. If we look at the timeline of Yamato's decision-making process, he made up his mind about travelling the land of Wano last chapter (1056), AFTER his talk with Luffy when he communicated his decision to stay to the crew, which is made very clear by the chapter since Kinnemon even highlights this detail. It seems like there's something else omitted to the readers. How important it is, I don't know. My theory is that Yamato is waiting to "open the borders of Wano", as was Oden's final wish.
As for the twist itself of Yamato staying, my opinion is that Oda did it too late. Terrible idea, especially when Oda didn't even properly showcase Yamato's change of mind onscreen. He shouldn't play with readers' expectations like he did throughout this arc about Yamato joining... unless Yamato somehow plays a bigger role (as a SH) in the future.

Chapter was great, but honestly I'm getting a bit tired of these mysteries not getting solved, while getting new ones dropped on those that still need to be revealed. It was fun the first few times, but we are entering the final saga of the story, the endgame as it will be said, and we are still playing around mysteries not getting revealed in time. Whatever that dream is, it better be something really substantial and/or really funny for this mystery to be worth it all.

As for Carrot, her role as a Kingsbird/ruler’s aid has enough precursor to it for it not to be completely out of nowhere I’d say. It could have been built up more sure, but also prob didn’t distance herself from how she always cared about her fellow minks, in spite of the moments she had with Luffy and the others. I’m sure with enough help, Carrot, although a young sapling, can still lead the next generation of minks into the Dawn, like Pedro might have wanted.
Pedro's will was never really about rulling Zou specifically. Its also odd that scene wasn't given a full resolution. If it was a done thing with no doubt, that scene should have been finished with her accepting, not end with a cliffhanger.
She also didn't really "earn" this promotion, and she hasn't seen that much of the world, just Big Mom's island kingdom, that is all. This promotion was just thrusted upon on her out of nowhere. A lot of people, both those for and against Carrot for being a crew member in Luffy's crew agree that this scene was just super odd and very out of place.

Also Inurashi and Nekomamushi join Roger and Whitebeard's crews after stowing away on their ships. Narrative wise having Carrot run away from becoming Duchess makes sense, she seems a bit iffy on the idea. After Carrot hid on the Sunny, Wanda mentioned how she was mad for her sneaking off she just wanted to be told, so maybe if Carrot tells her she wants to join the strawhats she'll take the role as temp Duchess?
There's a two day timeskip, so who knows what happened in that time when it comes to the Minks. Knowing the Minks and how accepting they can be for most things, if Carrot took her time to state her doubts to Wanda, yeah, I don't think Wanda would oppose her desires to join with the Straw Hats.
In fact, given that the narrative has now put Carrot on the path to become Duchess of Zou, yet she doesn't feel ready for it....yet, traveling with the Straw Hats will undoubtedly give her the needed experiences to grow further and ultimately come to understand the meaning of Pedro's Will.
With those two things in mind, then yes, on that point, she will be fit to go back to Zou and rule the country as Duchess, or whenever she thinks and is convinced she's ready to take on that role.
Right now, however, she's not ready and she herself states this as such, and her words shouldn't be ignored.
On that said, if she is going to join, it will be through a stowaway stunt done by Carrot, and nothing else. She did it once, she can do it again.

Interesting to note that the Seiryuu/Azure Dragon fruit is called one of the strongest DFs out there, being in the same class as the Quake and Darkness Fruits. Seeing as the Seiryu got introduced, I hope we get to see the Black Tortoise, White Tiger and the Vermilion Bird.
As for who may have the left over Fruits:
- Black Tortoise - perhaps the Burned Man, seeing he's residing on a black ship and causes whirlpools to any ship that nears him.
- White Tiger - perhaps one of the Giant race
- Vermilion Bird - Marcus Mars of the Gorosei, given his shadowed form looked avian.
Another possibility, but unlikely is Shanks's sword, Gryphon, having the Suzaku fruit, and this is mainly due to the fact that in Film Red, his sword can be coated with an aura of flames and he generated an avian head of blue energy when he did that combination attack with Luffy against Tot Musica.
Of course, it has also been confirmed that Shanks doesn't use any DF at all, but I'm not sure if his sword eating one counts with that fact. I still think Marcus Mars is the safer guess.

Unless he plans to revisit her in a cover story or later in the main plot somehow I still don't understand how Oda thought that resolution for Carrot would land after he gave her arguably worse than nothing during Wano and did absolutely no legwork to make it believable and having she herself point out that it doesn't make sense before being gaslit doesn't plaster it over. She was one of the characters done the most dirty coming out of this arc, IMO.
It's by far the dumbest decision ever made.
Hell, if they wanted Carrot to stay, it should have been done so that Wanda and Shishilan took over, and Wanda requests for Carrot to help her out. That would have gone over far better and doesn't require much development.
Not other way around.

I only really came up with the idea due to Film Red showing Shanks with the ability to ignite his sword in an aura of fire and showcasing a bird's head in the final attack he did together with Luffy to defeat Tot Musica. (Unless that part is considered non-canon.)
I mean, unless it is another application of Haki, it would make sense his sword, Gryphon, has the Suzaku Fruit imbued in it. The only other guy with this hypothetical fruit would be Marcus Mars from the Gorosei.
Can't really say for sure unless Shanks or Marcus goes all out and doesn't hold back in future fights.

I'm iffy on whether Yamato is going to make a comeback, it feels like their story is unfinished, but also like there's not time left for things to progress in Wano/ with Momo enough for Yamato to decide "now I can go join Luffy" I can definitely see Yamato, as well as Momo and Kin'emon joining in for some future major battle as "honorary strawhats" So I see Yamato as more of an "eleventh hour" Strawhat who is part of the crew for the final final moments of the story, as opposed to the actual eleventh Strawhat

Vivi: yes, she is queen of Alabasta, yes her goals align better with the revolutionaries than they do the Strawhats. and (as far as we know) she isn't much of a fighter, and would be down with the weakest Strawhats, if not below them. which is not something we need this late in the game when we're going up against the big leagues. but, she's already an honorary Strawhat, she has had plenty of development, she's relevant to the story. and as we now know, she carries the will of D.
Even if she isn't the next/final Strawhat. she's at least going to be temporarily re-joining the crew and traveling with them, acting as a part of the crew while she does.Yamato has Oden’s mission for the borders on her shoulders and Vivi has Lily’s Dawn of the World mission on hers. Both of those elements have significant info related to Laugh Tale.
Heck, it has been a year since Wano ended, and we’re still on Egghead. And in that time, Oda has elaborated on Vivi’s disappearance, given her a Will of D. legacy to follow-up on after her dad got killed, and now knows where Luffy is.
So regardless of any of fears of “no time left”, Oda still accomplished all of that in the span of a year for Vivi, all while the crew was at Egghead. “No time left” can’t realistically apply here, given how Oda took his time.
So with all that evidence, I think it’s reasonable enough to suggest that Oda is focusing on gradually having Vivi come back to the crew, perhaps by Elbaf or in the next two or three arcs, and that’s when we may finally receive closure on Vivi that we’ve waited for for so long.
You are correct, and I fully agree with you that out of universe, Oda can (and in the case of Vivi has) developed characters separate from the Strawhats and move their stories along. I can definitely see Oda checking in on Yamato over the next few arcs. and Vivi is definitely being moved towards re-joining the crew.
When I said there was "no time left" I moreso meant in universe. since if Yamato chose to stay behind because Momo/Wano weren't ready to be left unguarded.
If the events of Egghead happen in only a single day. unless the events of future arcs take weeks or even months to play out, it would feel too fast for Yamato to decide things were under control in Wano now and they can head out on their journey.
Oda can definitely find a way to make it work. or introduce some plot element that forces Yamato to leave pre-maturely or something. But I feel it will take quite a while in universe for Yamato to be ready to leave Wano. and in universe the Strawhats don't have much journey left (as far as we know, Oda could have over a dozen islands left for all we know)I'm not opposed to Yamato joining, in fact, I'd be happy if they did. I just feel that Oda delaying Yamato leaving Wano means they'll be out of the main story/ away from the Strawhats for quite a lot of what remains of the story.

Oh well, I'd already pretty much made peace with her not joining. Hopefully we can at least see her again leading her people. or trying to at least...My money remains on Sentomaru then until a better candidate shows up.
Having looked at the animated ending myself now, I retract my previous statement. It just shows Carrot hugging Nami affectionately. Not really saying "goodbye"
But....this shouldn't be seen as false hope. The ending may be just showing some hints of what we will see in the actual animated episode when it airs.
