I'm iffy on whether Yamato is going to make a comeback, it feels like their story is unfinished, but also like there's not time left for things to progress in Wano/ with Momo enough for Yamato to decide "now I can go join Luffy" I can definitely see Yamato, as well as Momo and Kin'emon joining in for some future major battle as "honorary strawhats" So I see Yamato as more of an "eleventh hour" Strawhat who is part of the crew for the final final moments of the story, as opposed to the actual eleventh Strawhat
As for the characters that I feel have actual potential to join the crew either on Egghead or just after it.
Vivi: yes, she is queen of Alabasta, yes her goals align better with the revolutionaries than they do the Strawhats. and (as far as we know) she isn't much of a fighter, and would be down with the weakest Strawhats, if not below them. which is not something we need this late in the game when we're going up against the big leagues. but, she's already an honorary Strawhat, she has had plenty of development, she's relevant to the story. and as we now know, she carries the will of D.
Even if she isn't the next/final Strawhat. she's at least going to be temporarily re-joining the crew and traveling with them, acting as a part of the crew while she does.Yamato has Oden’s mission for the borders on her shoulders and Vivi has Lily’s Dawn of the World mission on hers. Both of those elements have significant info related to Laugh Tale.
Heck, it has been a year since Wano ended, and we’re still on Egghead. And in that time, Oda has elaborated on Vivi’s disappearance, given her a Will of D. legacy to follow-up on after her dad got killed, and now knows where Luffy is.
So regardless of any of fears of “no time left”, Oda still accomplished all of that in the span of a year for Vivi, all while the crew was at Egghead. “No time left” can’t realistically apply here, given how Oda took his time.
So with all that evidence, I think it’s reasonable enough to suggest that Oda is focusing on gradually having Vivi come back to the crew, perhaps by Elbaf or in the next two or three arcs, and that’s when we may finally receive closure on Vivi that we’ve waited for for so long.
You are correct, and I fully agree with you that out of universe, Oda can (and in the case of Vivi has) developed characters separate from the Strawhats and move their stories along. I can definitely see Oda checking in on Yamato over the next few arcs. and Vivi is definitely being moved towards re-joining the crew.
When I said there was "no time left" I moreso meant in universe. since if Yamato chose to stay behind because Momo/Wano weren't ready to be left unguarded.
If the events of Egghead happen in only a single day. unless the events of future arcs take weeks or even months to play out, it would feel too fast for Yamato to decide things were under control in Wano now and they can head out on their journey.
Oda can definitely find a way to make it work. or introduce some plot element that forces Yamato to leave pre-maturely or something. But I feel it will take quite a while in universe for Yamato to be ready to leave Wano. and in universe the Strawhats don't have much journey left (as far as we know, Oda could have over a dozen islands left for all we know)
I'm not opposed to Yamato joining, in fact, I'd be happy if they did. I just feel that Oda delaying Yamato leaving Wano means they'll be out of the main story/ away from the Strawhats for quite a lot of what remains of the story.

Prior to the ending of Wano I was a big supporter of Carrot, but now feel the ship has literally sailed for her (unless she's stowed away and just hasn't revealed herself yet,lol)
Unfortunately, the animated ending of Wano's final episodes has already revealed that Carrot said goodbye to the crew, so it's pretty much confirmed that while the manga didn't show it, the anime put more context there and gave us all the confirmation for real.
Ah... well... that's disappointing....
I'm glad to know the anime gave her a little more closure at least. still an unfortunate ending to her story. but at least she got to say goodbye.
Oda really handled her weirdly then.
Oh well, I'd already pretty much made peace with her not joining. Hopefully we can at least see her again leading her people. or trying to at least...
My money remains on Sentomaru then until a better candidate shows up.
